P&C Global Practices: Corporate Performance, Organization & Human Capital, Strategy & Innovation

Scaling Manufacturing & Supply Chain Without Compromising Legacy

In an era defined by economic volatility, supply chain disruptions, and rising customer expectations, one globally renowned luxury appliance manufacturer recognized that sustaining its century-long legacy would require more than tradition—it would require transformation.

This fourth-generation, family-owned company, celebrated worldwide for its uncompromising quality, engineering excellence, and iconic German heritage, was experiencing mounting pressure. While demand surged in growth markets like Asia, so did pressure from lower-cost rivals, inflation, and rising operational complexity.

To meet the moment, the company turned to P&C Global. This multi-year engagement touched every part of the organization—manufacturing, distribution, workforce, customer experience, and digital infrastructure. At the heart of it all was a bold question: How can a brand synonymous with craftsmanship and permanence scale globally, drive efficiency, and move faster without compromising the legacy that built its reputation?

Elevating Quality While Expanding Globally

Poised for its next chapter of global growth, the client recognized that sustaining excellence at scale would require bold, forward-looking transformation. With a reputation built on quality, durability, and customer trust, the company viewed rising complexity as an opportunity to elevate its operations, expand its reach, and reaffirm the timeless values that have defined its legacy.

The client’s leadership faced a confluence of challenges that demanded bold, coordinated action:

Surging Global Demand and Capacity Constraints

Rising global demand from markets from Asia-Pacific to the Americas strained existing production capacity, which was still predominantly European.

Intensifying Price Pressure and Competitive Disruption

Fierce price competition, especially from Asian manufacturers, was compressing margins in entry and mid-tier product categories.

Economic Volatility and Supply Chain Shocks

Economic disruption, including pandemic-induced supply volatility, surging energy costs, and geopolitical instability, necessitated rapid adaptation.

Operational Complexity at Scale

Operational complexity, with over 10 manufacturing plants and sales across approximately 100 countries, created a need for agile coordination and visibility across functions.

Balancing Cost Efficiency with Brand Integrity

The imperative to streamline operations and drive efficiencies stood in tension with a longstanding reputation for craftsmanship and premium service.

For an organization whose success was built on quality and longevity, any misstep could damage decades of earned trust. The transformation needed to be strategic, scalable, and seamless.

Reframing Luxury Through Swiss Values and Human-Centered Design

With a foundation of engineering excellence, the client was uniquely positioned to lead a new era of luxury—one that blends technical mastery with emotional resonance. Recognizing that today’s most discerning consumers seek more than just performance, the brand embraced the opportunity to transform quiet precision into emotional connection—crafting a lifestyle experience that resonates well beyond the utility of use.

The joint effort began with deep insight work across ultra-high-net-worth (UHNW) customer segments. P&C Global identified a clear opportunity: reposition the brand not just around technical superiority, but as a steward of purposeful luxury, rooted in its Swiss values of restraint and quality.

This work drew on P&C Global’s core areas of expertise in Strategy & Innovation, Corporate Performance, and Digital Transformation, and leveraged strategic insights drawn from engagements across adjacent sectors including automotive, hospitality, and luxury retail. This multidisciplinary approach ensured cohesion across product, experience, and brand engagement.

Strategic Transformation in Four Integrated Pillars

Working closely with the client’s leadership, P&C Global developed and delivered a cohesive, end-to-end transformation strategy centered on four critical pillars.

Expanding Global Manufacturing with Dual Facility Strategy

To unlock new growth, alleviate production bottlenecks, and better serve entry-level segments, P&C Global led the development of a new high-tech manufacturing facility in Poland. This initiative was designed to increase production flexibility, optimize cost structures, and strengthen the organization’s ability to scale globally without compromising on quality.

Under this model, the Polish facility was positioned to take on high-volume production of entry- and mid-range models, adding essential capacity and enabling the client to meet demand surges in price-competitive markets. The location offered favorable labor dynamics and access to efficient transportation infrastructure, supporting the company’s broader strategic push for value optimization. In parallel, the German facility was elevated to “lead plant” status, focusing on advanced R&D and the production of high-end and next-generation innovations. The segmentation of responsibilities between the two sites was intended to create operational clarity, sharpen plant-level expertise, and provide greater latitude to compete effectively across the full product portfolio.

The structure in Poland was built with sustainability at its core—integrating solar panels, geothermal energy, and waste-heat reuse systems. P&C Global experts embedded lean manufacturing, robotic automation, and process excellence into the factory design. Knowledge transfer programs and synchronized production protocols ensured that every unit met the same rigorous standards long associated with German engineering.

Elevate Operational Efficiency as a Growth Enabler

As the client pursued global expansion, it needed a structural transformation to sustain long-term competitiveness. P&C Global developed a global performance program aimed at delivering €500 million in structural efficiency gains, translating high-level ambition into a clear, actionable roadmap grounded in operational rigor. Using cross-industry benchmarks, AI-powered diagnostics, and scenario modeling to identify improvement levers across procurement, production, and organizational structure, key initiatives included:

  • Developing real-time performance dashboards to monitor savings and operational KPIs, enabling leadership to make data-informed decisions, accelerate responsiveness, and maintain executional precision across functions.
  • Redesigning organizational structures and simplifying operations by streamlining management layers, optimizing decision-making pathways, introducing automation in logistics, and reducing complexity in the product lineup— building a more agile, resilient cost structure capable of absorbing market volatility and sustaining long-term efficiency.
  • Transitioning washing machine production to Poland through a phased plan that reflected a strategic realignment of talent. The shift was carefully structured in collaboration with worker representatives in Germany, with a strong emphasis on minimizing disruption. Support measures—including retraining, early retirement options, and internal transfers—were prioritized to ensure a respectful and considerate process for all affected employees.

Collectively, these initiatives positioned operational efficiency as a strategic lever, shaping a more focused, future-ready organization designed to navigate complexity, support innovation, and sustain premium positioning in an increasingly competitive global landscape.

Precision Market Entry and Experiential Retail Expansion

To advance the client’s global growth agenda, P&C Global’s Strategy & Innovation practice developed bespoke go-to-market blueprints for strategically prioritized regions. Each market entry was architected to reflect local consumer expectations, regulatory conditions, and brand positioning imperatives—ensuring a balance between regional relevance and global brand integrity.

In Brazil, P&C Global experts crafted the business case for and helped set up a direct subsidiary in São Paulo, aligning commercial strategy with the realities of local tariffs and consumer behavior. The product portfolio was curated for luxury urban dwellings, and pricing models were calibrated to maintain brand prestige while navigating regional sensitivities.

In Thailand, we supported the launch of a direct market presence and shaped a localized go-to-market approach—adapting brand communications to regional preferences and establishing premium retail partnerships to support long-term growth.

In markets such as Canada, Ukraine, and Australia, P&C Global supported the rollout of flagship experience centers, immersive retail environments inspired by the design language of luxury automotive showrooms. These spaces were meticulously crafted to reflect elegant, residential settings, enabling clients to engage with the product portfolio through a curated, tactile experience that mirrored the intimacy of a premium home.

To elevate the service experience, P&C Global designed and implemented comprehensive training programs for in-store brand ambassadors, equipping them to deliver the kind of refined, consultative service that Ultra-High-Net-Worth (UHNW) clientele expect. Grounded in white-glove hospitality standards, these programs ensured every customer interaction embodied the brand’s values of discretion, expertise, and excellence.

In each market, we ensured the brand message resonated with local values while maintaining the premium global standard. The expansion in distribution extended to service infrastructure too: P&C helped the brand refine its network of authorized service engineers in new markets and set up regional spare-part hubs, so that being an owner anywhere in the world would be worry-free.

Digitally Empowered, Customer-Centric Supply Chain

P&C Global advised the client that achieving global scale and agility would require transforming its supply chain from a traditional operational function into an intelligent, digitally enabled, customer-responsive ecosystem. Acting as strategic architect and integrator, P&C Global led the development of a next generation supply chain strategy rooted in visibility, resilience, and efficiency.

Key components of this transformation included the introduction of AI-powered demand forecasting and dynamic production planning tools, enabling smarter, region-specific allocation of resources. A unified ERP platform and enterprise data lake architecture were implemented to connect 12 production facilities with distribution centers and suppliers—providing real-time visibility from raw materials to last-mile fulfillment.

To modernize logistics operations, P&C Global guided the deployment of warehouse automation, including robotic pick-and-pack systems and IoT-based inventory tracking to improve accuracy and throughput. A new 17,000 m² regional warehouse in Sydney was established as a strategic hub for Asia-Pacific, supporting a hub-and-spoke distribution model that centralized operations and improved scalability. In the U.S., P&C Global facilitated partnerships with specialized logistics providers to strengthen last-mile delivery reliability capabilities, a critical factor for customer satisfaction in the premium segment.

Sustainability was embedded throughout the transformation. P&C Global sustainability experts advised on optimized transport routing, carbon-efficient packaging redesign, and renewable energy integration at key sites. Notably, the new production facility in Poland was purpose-built to meet ISO 50001 energy management standards, underscoring the client’s long-term commitment to environmentally responsible growth.

This digitally empowered supply chain strategy positioned the client to operate with greater precision, adaptability, and brand consistency, laying the operational foundation for future expansion and deeper customer engagement across global markets. Indeed, when global supply chains were tested by pandemic-related disruptions, the newly digitized infrastructure enabled real-time rerouting of inventory and rapid response to demand surges, avoiding the stockouts that plagued many organizations.

Real-World Outcomes That Redefined the Client’s Future

What began as a bold mandate to modernize operations, expand globally, and safeguard brand integrity became a blueprint for long-term transformation. Through close collaboration with P&C Global, the client reengineered its global footprint, fortified its cost structure, and embraced digital and sustainable innovation without compromising the craftsmanship and customer experience that define its brand. The outcomes speak not just to performance metrics, but to a renewed ability to lead, adapt, and grow in an increasingly competitive global landscape.

Global Revenue Expansion and Diversification

The globalization strategy fueled more than 70% growth in annual revenue, marking the highest in company history. Today, over 70% of the brand’s total sales are now generated outside of Germany, up from 50-60% a decade prior and reflecting a more balanced and resilient global footprint. This diversified global footprint means that the brand is no longer overly dependent on any single region, a buffer against local downturns. Flagship regions such as the United States, Eastern Europe, and Asia achieved especially strong gains, reinforcing the effectiveness of the market entry and localization strategy.

Scalable Production with Built-In Agility

The new manufacturing footprint enabled the client to meet global demand across premium and mid-range segments without compromising quality. The Poland facility ramped up to hundreds of thousands of units annually, while the German lead plant focused on next-gen product innovation. Together, the dual-site model created new flexibility, allowing production to scale rapidly and efficiently during demand surges—without backlog or trade-offs.

Structural Cost Optimization and Organizational Strength

The company remains on track to achieve €500 million in efficiency gains, driven by leaner operations, workforce realignment, and streamlined processes. Decision-making cycles were compressed from weeks to days, and new roles in digital and R&D were added, reflecting a strategic shift in talent investment. These moves future-proofed the cost structure while preserving morale and institutional knowledge.

Elevated Customer Experience Across Markets

The client’s modernized supply chain systems and regional hubs improved product availability and delivery timelines across key markets. In Asia-Pacific, Australia, and North America, fulfillment speed and inventory visibility were notably enhanced. Despite global scale and cost optimization, the client has remarkably maintained its leadership, #1 in customer trust and satisfaction, for over a decade, reinforcing the brand’s commitment to premium service.

Sustainability as an Operational Imperative

From ISO-certified manufacturing to carbon-conscious logistics and packaging design, sustainability initiatives were embedded across the transformation. These efforts elevated the company’s environmental profile and earned recognition from both regulatory and industry bodies, positioning the brand as a category leader in responsible growth.

Strengthened Brand Equity and Market Leadership

Competitors began emulating the client’s messaging around longevity and reliability, an indicator of market influence. Share gains were achieved across both traditional premium and entry-premium categories, enhancing accessibility without compromising brand prestige. The transformation enabled a virtuous cycle: operational strength funded innovation, innovation yielded great products, and great products delighted customers and amplified brand equity.

These results mark not only a performance milestone, but a strategic repositioning that equips the client for sustained leadership in a rapidly evolving global market. By reengineering its operational backbone, scaling with precision, and embedding resilience at every level, the organization unlocked new pathways to growth—without compromising the values that define its brand. This transformation exemplifies how legacy and innovation can coexist, and how purposefully executed change can deliver enduring value across customers, markets, and the business itself.
